A migration does not need to replace every menu at once. Some stable routes may already serve callers well, while a small number of ambiguous enquiries create most of the friction. Map the current call paths and choose a controlled pilot that preserves a known fallback for the rest of the service.

Workflow and information contract

Inventory existing routes, prompts, integrations and failure destinations. Select one approved intent for a limited test and keep the original route available. Define rollback triggers and compare outcomes using the same call categories. Expand only after the pilot demonstrates correct business actions, acceptable caller experience and a reliable return to staff or IVR.

Acceptance test and expected result

Simulate the conversational service being unavailable during the pilot. Calls should reach the documented fallback without a dead end. Test a caller who uses keypad input and one who asks for a human. Verify that reporting can distinguish the old route, pilot route and any fallback so results are not blended.

Limits and human handoff

Do not remove a working emergency, accessibility or specialist route merely to simplify the new design. The business must approve every routing change and the rollback conditions. A fluent demo is not evidence that the entire current phone estate can be replaced safely.
